Story points! Sprints! UIs! It&#8217;s all too easy to let the detail of product management drown out the actual product strategy. The Product Pyramid can help.<\/strong><\/p>\n\n\n\n<p>Strategy is a tricky game. The more complicated the product(s), service(s) and business(es), and the more people involved, the trickier things get. Trying to get shared <em>understanding<\/em> about vision, direction, risk, priority, and so on is hard enough, let alone getting shared&nbsp;<em>alignment<\/em>,&nbsp;<em>decision<\/em>, and&nbsp;<em>execution<\/em>.<\/p>\n\n\n\n<p>But so often I find that it&#8217;s all about connecting the various pieces of product management into a <strong>cohesive product strategy story<\/strong>. This usually involves&nbsp;<em>visual framing<\/em>, and getting everyone involved using a shared&nbsp;<strong>perspective<\/strong>&nbsp;and&nbsp;<strong>vocabulary<\/strong>&nbsp;that describes where we want to play and how we want to win.<\/p>\n\n\n\n<p>Lots of&nbsp;<strong>product managers, designers and entrepreneurs<\/strong>&nbsp;struggle with strategy, because they jump into details too soon, or find it hard to separate what they&nbsp;<em>know<\/em>&nbsp;from what they&nbsp;<em>believe\/suspect\/assume<\/em>. Japanese master swordsman, author, philosopher and all round legend&nbsp;<a href=\"https:\/\/en.wikipedia.org\/wiki\/Miyamoto_Musashi\">Miyamoto Musashi<\/a>&nbsp;put it well: &#8220;<em>Perception is strong and sight weak. In strategy it is important to see distant things as if they were close and to take a distanced view of close things<\/em>&#8220;.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"\\&quot;m_-3944291547251027940gmail-ProductPyramid-WhatistheProductPyramid?\\&quot;\">What is the Product Pyramid?<\/h2>\n\n\n\n<p>With that in mind, the <strong>Product Pyramid<\/strong> is a way for product managers, designers and founders to visually relate the detail of any\u00a0<strong>product<\/strong>\u00a0(or service) to the rest of what&#8217;s important\u00a0<em>about<\/em>\u00a0that product: the experience it provides, the benefits it gives to customers, and the value it creates for customers and the business.<\/p>\n\n\n\n<p>It&#8217;s a simple pattern that you can draw on a whiteboard in a strategy meeting, and it looks like this:<\/p>\n\n\n\n<figure class=\"wp-block-image size-large\"><img loading=\"lazy\" decoding=\"async\" width=\"1024\" height=\"590\" src=\"https:\/\/prestosketching.com\/blog\/wp-content\/uploads\/2018\/05\/productpyramid1-1024x590.png\" alt=\"\" class=\"wp-image-398\" srcset=\"https:\/\/prestosketching.com\/blog\/wp-content\/uploads\/2018\/05\/productpyramid1-1024x590.png 1024w, https:\/\/prestosketching.com\/blog\/wp-content\/uploads\/2018\/05\/productpyramid1-300x173.png 300w, https:\/\/prestosketching.com\/blog\/wp-content\/uploads\/2018\/05\/productpyramid1-768x443.png 768w, https:\/\/prestosketching.com\/blog\/wp-content\/uploads\/2018\/05\/productpyramid1.png 1065w\" sizes=\"auto, (max-width: 1024px) 100vw, 1024px\" \/><\/figure>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"\\&quot;m_-3944291547251027940gmail-ProductPyramid-Howdoesitwork?\\&quot;\">How does it work?<\/h2>\n\n\n\n<p>The Product Pyramid is a visual guide to remind you and others&nbsp;<em>how all of the parts of your product are related<\/em>.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>P = PURPOSE<\/strong>&nbsp;of the product, usually to increase some <em>value<\/em> to your business <em>and<\/em> your customers; the change your product is trying to make in the world<\/li>\n\n\n\n<li><strong>B = BENEFITS<\/strong>&nbsp;to your customers; what they talk about to others that&#8217;s so good about your product<\/li>\n\n\n\n<li><strong>J = JOURNEY<\/strong>&nbsp;people go through when evaluating, buying, using, getting help and sharing your product<\/li>\n\n\n\n<li><strong>F = FEATURES<\/strong>&nbsp;of the product; what people use in the journey<\/li>\n\n\n\n<li><strong>P = PERSONAS<\/strong>&nbsp;that interact with the product; the different types of people that go through different parts of the journey. JTBD and needs (i.e. the&nbsp;<a href=\"https:\/\/strategyn.com\/jobs-to-be-done\/customer-centered-innovation-map\/\">jobs-to-be-done framework<\/a>) fit in here.<\/li>\n\n\n\n<li><strong>C = COMPETITION<\/strong>\u00a0that also attracts the same personas with the same needs<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\">When should I use it?<\/h2>\n\n\n\n<p>Use this pattern (or visual framework) if these sorts of scenarios happen:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>You can&#8217;t seem to focus product conversation at the right &#8216;level&#8217; (i.e. people get bogged down in talking about user interfaces, bugs or features when you actually need to talk about benefits)<\/li>\n\n\n\n<li>You don&#8217;t have a shared understanding of the product&#8217;s strategy across the team<\/li>\n\n\n\n<li>You need to come up with good research questions<\/li>\n\n\n\n<li>You can&#8217;t remember all your user stories<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"\\&quot;m_-3944291547251027940gmail-ProductPyramid-HowdoIdoit?\\&quot;\">How do I use it?<\/h2>\n\n\n\n<p>Make sure you have a whiteboard. It could be details, questions, assumptions, or things you&#8217;re trying to understand better. It might be a picture of where your product is right now, or where you want it to be in future, with notes about how to get there, like a map. <\/p>\n\n\n\n<p>It&#8217;s not meant to contain lots of detail, but it does serve to point the way to that detail (that would live elsewhere). For example, the <em>Journey<\/em> layer should\u00a0&#8216;link&#8217; to any customer journey maps you have created.<\/p>\n\n\n\n<p>It&#8217;s also there to highlight any gaps, vagueness, or disagreement in your product strategy.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Product Pyramid is a story<\/h3>\n\n\n\n<p>Because the Product Pyramid &#8216;connects the dots&#8217; of your product&#8217;s purpose or value, benefits, journey and features, it also doubles as a great way to tell your product strategy as a <em>cohesive logical story<\/em>. Two examples:<\/p>\n\n\n\n<p><strong>Pitch to leaders (top-to-bottom)<\/strong> &#8211; &#8220;The most important change we want to make in this business is [Purpose]. To do that, we need to help [Persona(s)] with [Benefits]. As they use our product, they [Journey], and they way they experience [Benefit] is through [Features]. If we invest in [Feature], this will unlock greater [Benefit].&#8221;<\/p>\n\n\n\n<p><strong>Rationale for a feature improvement sprint to engineering (bottom-to-top)<\/strong> &#8211; &#8220;This particular [Feature] in our product might be small, but it&#8217;s the source of a disproportionate amount of support requests. At the moment, it gets in the way of [Journey], and stops too many customers from realising [Benefit]. That&#8217;s why we need to focus on improving it this quarter, so that [Purpose].&#8221;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Try it yourself<\/h2>\n\n\n\n<p>So, the next time any of your product team meetings include even a bit of product strategy \u2013 e.g. sprint planning, feature brainstorming, business review meeting \u2013 your team can now have a way to keep all the various parts of the product related, and optimise discussion for business benefit and customer benefit.<\/p>\n","protected":false},"excerpt":{"rendered":"<p>Features!
